## Current Scope

- Listing and A+ only.
- Amazon Store / Prime Day Store is out of scope for this board.
- Existing approved files in the product asset folder remain untouched until user approval.

## Confirmed Keep Anchors

- Listing keep anchors: 1, 2, 3, 4, 6, 7, 9.
- A+ keep anchors: PC1, PC2, PC3, PC4, PC6-1, and PC6-3 are used as style/tone anchors. PC5 is not a keep anchor in the current decision state; it is a regenerate target because the 3-seater visual read was wrong.
- PC3 now uses `aplus-pc-3-v3`: subtitle removed, headline + BEFORE/AFTER labels remain readable.

## Strong Directions

- `size-s-x1`, `size-m-x1`, `size-l-x1`: strong direction. Large dimension lines and exact dimensions are readable, and the product fits the sofa seat cleanly.
- `aplus-pc-2-v2`: strong single-candidate direction. The left headline scale is reduced toward the calmer PC1 hierarchy, while the product scene remains dominant and the cover still reads as a seat-topper.
- `listing-5p-v15`: selected direction. Full underside/backing proof replaces the failed half-flipped physics concept; grip-dot texture is visible in the magnifier.
- `listing-8p-v11`: selected direction. Two magnifiers remain, and the trim is closer to the elongated, tightly packed real product shape.
- `aplus-pc-4-v3`: selected direction. Texture/detail module keeps product macro dominant while reducing the separated round-ball trim failure.
- `aplus-pc-6-1-v3` through `aplus-pc-6-4-v2`: selected PC6 reset. The sequence now separates morning reset, real-use movie night, styled-room proof, and final home payoff.

## 2026-06-18 Exploration Reset

The user clarified that the selected-candidate narrowing happened too early. This pass reopens stage 6 for broad exploration before final selection.

- Generated the planned 23 additional 2x2 exploration grids.

- `rework-board.html` and `exploration-board.html` were rebuilt from the current manifest and exploration records.
- No final selected replacement was chosen in this pass.

## 2026-06-18 Erratum: Grid Count Correction

- The earlier "41 grids / 164 cells" statement counted exploration metadata records, not validated 2x2 contact-sheet pixels.
- A post-generation `grid_layout_audit.py` backfill was run against all 41 exploration records.
- Backfill result: 0 validated 2x2 grids / 41 invalid or single-image outputs.
- These invalid outputs are preserved as evidence, but they are no longer valid user-pick grids.
- New exploration outputs must pass `grid_layout_status=pass`, `actual_generation_mode=validated_2x2_grid`, and `grid_cell_count=4` before they can be shown as `Exploration Grids`.

## 2026-06-18 Erratum: PC5 Prompt Conflict

- `aplus-pc-5-x1` was generated from a contradictory prompt: the user-required 3-seater correction existed only as a concept note, while the main layout rule still said to preserve the current scene and perform a text-readability refresh.
- `aplus-pc-5-x1` is preserved as evidence but marked `manual_review_status=FAIL`, so it is no longer shown as a valid exploration grid.
- The PC5 prompt now uses shopper-facing copy (`Fits a 3-Seater` / `One continuous cover, clean seat-to-seat fit`) and a hard layout rule requiring exactly three seats, one continuous topper, no fourth zone, and no left/right empty sofa gaps.

## Rejected / Historical Failures

- `listing-5p-v13`: rejected by user. The half-flipped backing concept still breaks fabric physics. Next pass should use a full-backing proof page with the underside laid flat.
- `listing-5p-v14`: local fail. Pipeline prompt moved in the right direction, but the generated candidate did not prove the backing well enough.
- `listing-8p-v9`: rejected by user. The finished pom-pom trim reads as separated round ball tassels with visible gaps. Real trim is elongated, tightly packed, scalloped/plush, and nearly gapless.
- `listing-8p-v10`: local fail. It lost too much headline/callout structure.
- `aplus-pc-4-v1`: same trim fidelity failure as listing 8p; typography is improved but product detail is wrong.
- `aplus-pc-4-v2`: local fail. Pipeline candidate still leaned into round-ball trim.
- `aplus-pc-3-v1`: subtitle reduction was not actually reflected. It remains effectively unchanged.
- `aplus-pc-3-v2`: local fail. Pipeline candidate retained the subtitle.
- `aplus-pc-6-1-v1` to `aplus-pc-6-4-v1`: rejected by user. The sequence leaned too much on repeated dog-on-sofa scenes.
- `aplus-pc-6-1-v2`: local fail. Attractive room/product composition, but it rendered the wrong PC6 copy and added an unapproved support line.
- `aplus-pc-3-x1` and `aplus-pc-3-x2`: both remain close to the current selected PC3. Subtitle-removal did not stick, so current PC3 may be kept unless a cleaner text-only edit is specifically needed.

## Pipeline Changes Already Made

- Exploration outputs are saved under `explorations/` and recorded in `visual-explorations.json`, separate from final `candidate_versions`.
- Prompt/log sidecars now version safely with `-p2`, `-p3`, etc. Candidate PNG files still hard-fail on overwrite.
- `listing-8p` no longer uses old generated layout refs after trim-fidelity failure; real front product references are authoritative.
- `listing-5p` no longer uses the old AI 5p image as a reference when real backing photos exist.
- PC6 prompt logic now uses frame-specific role rules, headline-only copy, product refs first, accepted A+ references only as style/tone refs, and rejected PC6 originals as low-trust context only.
- The rework board now shows manual review status and coherence status against confirmed pages.

## 2026-06-18 Validated Grid Recovery Pass

- Current `visual-explorations.json` inventory: 62 records.
- User-pickable validated 2x2 grids: 20 records.
- Invalid or evidence-only outputs: 42 records.
- New valid coverage includes `listing-5p`, `size-s`, `size-m`, `size-l`, corrected `aplus-pc-5`, `aplus-pc-6-4`, and mobile adaptations for accepted PC2, PC3, PC4, PC6-1, and PC6-3.
- `aplus-pc-5-x1` remains visible only under invalid/evidence because the prompt conflicted with the user's 3-seater correction.
- The board builder now maps `accept-generate-mobile` PC items to their `aplus-mobile-*` exploration records, so mobile grids are visible under the accepted PC item sections.
- Rebuilt review boards:

## 2026-06-18 Per-Item Image Visibility Fix

- User correction: the canonical review board must not rely on a separate top-level image dump. Each listing/A+ item section must show that item's original, existing candidates, intermediate generated outputs, grids, invalid/evidence outputs, and raw outputs.
- `rework-board.html` now includes an `항목별 전체 이미지` block inside each item card.
- File matching is item-id based. For mobile-generation items, the accepted PC item section also pulls the matching `aplus-mobile-*` outputs.
- Browser verification examples:
- `listing-5p`: Original 1 / Display 24 / Raw 24, all 49 loaded.
- `size-s`, `size-m`, `size-l`: each Original 1 / Display 8 / Raw 8, all 17 loaded.
- `aplus-pc-5`: Original 1 / Display 5 / Raw 5, all 11 loaded.
- `aplus-pc-6-4`: Original 1 / Display 9 / Raw 9, all 19 loaded.

## 2026-06-18 Strict Grid + Latest User Direction Reset

- Latest user direction overrides the earlier accepted-PC state for PC2, PC3, PC4, and the PC6 sequence.
- `visual-rework-plan.json` now records:
- `listing-5p`: use `explorations/listing-5p-x7-raw.jpg` upper-right idea as layout reference only, with real backing photos authoritative and a clear anti-slip magnifier.
- `listing-8p`: keep `candidates/listing-8p-v8-raw.jpg` as the accepted direction.
- `size-m`: use `explorations/size-m-x4.jpg` lower-right idea, but make the 70 cm dimension line much more readable; S/L wait until the M direction is picked.
- `aplus-pc-2`: rebuild PC exploration from `aplus-pc-2-x2` plus the `aplus-mobile-2-x1-raw` bottom-right icon benefit idea.
- `aplus-pc-3`: rebuild PC before/after from `aplus-mobile-3-x1-raw` top-left idea; left side worn/no-cover, right side improved with BNW topper.
- `aplus-pc-4`: rebuild PC macro/detail from `aplus-mobile-4-x1-raw` top-left idea, with closer macro and magnifier.
- `aplus-pc-5`: single edit only from `candidates/aplus-pc-5-v1-raw.jpg`; preserve layout and fix only the 3-Seater diagram so it reads as exactly three seats.
- `aplus-pc-6-1` through `aplus-pc-6-4`: regenerate from a fresh sequence role plan instead of treating earlier accepted frames as final.
- Pipeline/code changes:
- `--min-valid-grids` was added for exploration generation; failed layout grids do not count toward the requested minimum.
- New exploration records default to `PENDING_CONTENT_REVIEW`, not user-pickable.
- `rework-board.html` only treats grids as user-pickable after layout pass plus manual/content/product audit fields pass.
- Layout-pass but unaudited grids move to `Needs Content Review`, while every generated image still remains visible in each item's `항목별 전체 이미지`.

## 2026-06-18 Child Codex sandbox blocker fixed (priority 1) — code complete, live run still pending

- Root cause confirmed (not just the handoff's claim): `~/.codex/config.toml` has no global `sandbox_mode`. Workspace-write comes from `[projects.'d:\...\3-광고-디렉터-대화형'] trust_level = "trusted"`. The image worker's cwd is that project root (`_run_codex` is called with `cwd=Path.cwd()`), so it is normally trusted. `--ignore-user-config` discards config.toml — and therefore the trust — so under `approval: never` codex falls back to `sandbox: read-only` (logs/listing-5p-listing-5p-x18.log: model gpt-5.5, approval never, sandbox read-only, returncode 1). The explicit `-s workspace-write` does not override this without trust.
- Fix: removed `--ignore-user-config` from `_run_codex()` in `scripts/run_visual_revision_candidate.py` (kept `-m gpt-5.5`, `-s workspace-write`, `-c model_reasoning_effort=high`). Added explanatory comment.
- Regression test added: `test_run_codex_keeps_user_config_so_project_trust_grants_workspace_write` (asserts no `--ignore-user-config`, `-s workspace-write` present, `-m gpt-5.5` pinned). Verified RED before the fix, GREEN after.
- `흐름/06-이미지생성.md`: removed `--ignore-user-config` from the 4 example commands (2 bash + 2 python) for the same reason; added an inline note. `--ignore-user-config` is intentionally KEPT in the canon/copy review docs and other projects (those are read-only review contexts; test_pipeline_docs.py still enforces them).
- Verification done: `python -m pytest scripts\tests -q` → 179 passed. `python -m pytest scripts\tests\test_pipeline_docs.py -q` → 15 passed. `check_read_plan.py --stage 6` → OK.
- NOT yet done: a live codex run proving the worker now boots `sandbox: workspace-write` and produces an image. That is the next step and it costs Codex API calls, so it is gated on user approval. No images generated, no product-folder changes this turn.

## 2026-06-18 Both blockers fixed & LIVE-VERIFIED; remaining targets batch-generating

- Sandbox blocker LIVE-VERIFIED: `logs/listing-5p-listing-5p-x21.log` boots `sandbox: workspace-write`; listing-5p ran end-to-end (exit 0), produced `explorations/listing-5p-x21.jpg` as a validated_2x2_grid (grid_layout_status pass, 4 cells), recorded PENDING_CONTENT_REVIEW (not user-pickable), using real backing photos as authoritative refs.
- Second blocker found during the first live run and fixed: `next_exploration_path` allocated the next slot from png/prompt/log only, ignoring `grid-layout-audits/*.json`. The 15:10 board cleanup left 33 orphaned audit jsons (x8..x41 across all targets), so every target's next grid crashed at `_write_grid_layout_audit` (FileExistsError). Fix: slot allocation now also scans audit-json occupancy. Regression test added; `pytest scripts\tests` = 180 passed.
- Worker cwd dependency documented: `_run_codex` uses `Path.cwd()` as codex `-C`, so the worker must run from the trusted project root. Batch/background runs pin cwd to the project root (a Bash `cd` had leaked the shared cwd into the session dir, which broke an earlier run).
- Ghost `listing-5p-x19` artifacts from the crashed run quarantined to `_quarantine/crashed-run-x19-20260618/` (mv, not delete).
- IN PROGRESS: sequential batch `_batch_generate_remaining.py` is generating the remaining targets — size-m, aplus-pc-2/3/4 (3 grids each), aplus-pc-5 (single-edit), aplus-pc-6-1..6-4 (3 grids each) — then a single board rebuild. Sequential because the shared visual-explorations.json is not concurrency-safe.
- NOT done: board rebuild + Playwright re-check pending batch completion; no product-folder copy (gated on user final approval).

# Pipeline Lessons From BNW Couch Rework

## What Failed

- 200px 가독성 기준이 너무 기계적으로 적용되어 제품 충실도 실패를 잡지 못했다.
- `listing-8p`는 레이아웃과 돋보기는 좋아졌지만 실제 제품과 다른 패턴/질감/pom-pom으로 바뀌었다.
- `listing-8p`는 layout reference에 남아 있던 옛 support sentence가 다시 렌더링될 수 있다. 금지 문구를 정확히 적고, support sentence/subtitle/body copy/reference text 전체를 금지해야 한다.
- `listing-8p`의 v7-style reference는 구조만 참고해야 한다. 제품 패턴, trim geometry, round ball tassel처럼 보이는 pom-pom은 실제 front 제품 ref와 다르면 실패로 봐야 한다.
- `listing-8p`와 `aplus-pc-4`는 finished pom-pom trim을 separated round balls로 렌더링하면 실패다. 실제 제품은 elongated/scalloped plush trim이 촘촘하게 붙어 있고 사이 여백이 거의 없다.
- `listing-5p`는 anti-slip 의도를 강화하려다 컵, 경사, 접힘의 물리 법칙이 어색해졌다.
- `listing-5p`의 half-flipped backing 연출은 계속 물리 법칙이 깨진다. 다음 기본값은 full-backing laid-flat proof다.
- A+ 후반부는 각 장의 역할보다 분위기 유지에 치우쳐 비슷한 장면 반복이 됐다.
- PC6는 support line을 내부 지시문으로 썼는데도 visible support text처럼 렌더될 수 있다. PC6 같은 마무리 문장은 headline-only copy block을 별도로 둬야 한다.
- PC6 원본을 primary composition reference로 두면 rejected dog-on-sofa 구도가 재발한다. 제품 사진을 먼저, 확정 A+ 이미지는 style/tone만, rejected PC6 원본은 low-trust context만으로 낮춰야 한다.
- PC6 worker generation can still render the wrong headline from adjacent story memory; wrong copy or added support line must be a hard fail even if the room/product scene is attractive.
- Size 이미지는 치수 전달과 실제 소파/제품 핏을 동시에 잡지 못했다.

## Pipeline Fix Candidates

- `product_fidelity_pass`를 final visual gate에 추가한다.
- `physical_plausibility_pass`를 기능형 이미지 gate에 추가한다.
- `sequence_role_distinct_pass`를 A+ carousel/story gate에 추가한다.
- `dog_usage_budget_pass`를 A+ dog/pet sequence gate에 추가한다. Dog main subject는 최대 1컷, dog absent는 최소 1컷이어야 한다.
- `product_visible_pass`와 `seat_topper_fit_pass`를 A+ lifestyle/story gate에 추가한다. 제품이 가족/반려동물/텍스트/소품에 가려지거나 full slipcover처럼 보이면 실패다.
- `text_minimal_baked_pass`를 PC6 같은 한문장 A+ module에 추가한다. Headline-only 지정 시 support/body/editor text가 나오면 실패다.
- `adjacent_duplication_pass`를 sequence gate에 추가한다. 인접 장면이 같은 camera, dog pose, left-text/right-sofa layout이면 실패다.
- `typography_overcorrection_pass`를 텍스트 확대 작업에 추가한다.
- `reference_role_separation_pass`를 이미지 입력이 여러 개인 생성에 추가한다. Product refs are authoritative; generated candidates are layout-only unless explicitly approved as product-accurate.
- `forbidden_text_echo_pass`를 텍스트 포함 생성에 추가한다. Reference image에 보이는 deprecated sentence/body copy가 다시 나오면 실패다.
- Store, Listing, A+를 같은 화면에서 섞지 않고 세션 범위를 명확히 제한한다.
- `exploration_min_valid_contact_sheets=3`를 `amazon-visual-revision` broad/grid requests에 적용한다. 한 장짜리 2x2 grid, 12-cell 한 장, 또는 metadata record 수는 사용자가 요구한 "여러 4분할"을 만족하지 않는다.
- `content_pickability_pass`를 grid 보드 gate에 추가한다. `grid_layout_status=pass`만으로는 사용자 선택 후보가 아니며, `manual_review_status in {PASS, STRONG}`, `visual_quality_status=pass`, `product_fidelity_pass=true`가 필요하다.
- PC/mobile target mismatch는 hard fail이다. Mobile exploration refs may be concept references only; PC outputs must be rebuilt as native 1464 x 600 desktop compositions.
- Reference-cell language must describe the source reference only. "top-left" or "bottom-right" from a reference sheet must never become an instruction that forces a quadrant in the new output grid.

## Codex worker infra (2026-06-18, 라이브 검증됨)

- Codex worker의 sandbox는 `-s workspace-write`가 아니라 **프로젝트 trust로 결정된다.** workspace-write 권한의 출처는 `~/.codex/config.toml`의 `[projects.'<project-root>'] trust_level = "trusted"` 항목이다. `codex exec`에 `--ignore-user-config`를 주면 config.toml(=그 trust)을 통째로 무시 → `approval: never` 상태에서 `-s workspace-write`를 줘도 `sandbox: read-only`로 강등되어 image_generation이 실패한다(returncode 1). 증거: `logs/listing-5p-listing-5p-x18.log`. 수정 후 `x21.log`에서 `sandbox: workspace-write` 확인. → **이미지 worker는 `--ignore-user-config`를 쓰지 않는다.** (단, canon/copy review 같은 read-only 컨텍스트에서는 의도적으로 유지.)
- Codex 이미지 worker는 **trusted project root를 cwd로 실행**해야 한다. `_run_codex`가 `Path.cwd()`를 codex `-C`로 쓰기 때문이다. 세션 서브폴더에서 실행하면 그 폴더는 trusted 등록이 없어 read-only가 될 수 있다. 배치/백그라운드 실행 시 cwd를 프로젝트 루트로 명시 고정한다. (Bash `cd`가 PowerShell과 공유 cwd를 옮기는 점도 주의.)
- 모델 핀(`-m gpt-5.5`)은 유지한다. config.toml의 `model`과 일치해야 400을 피한다.
- Exploration 슬롯 할당(`next_exploration_path`)은 **모든 슬롯 아티팩트를 센다.** png/prompt/log만 스캔하면, png를 아카이브로 옮기면서 `grid-layout-audits/*.json`만 남은 슬롯에서 다음 런이 no-overwrite audit write에 충돌한다(FileExistsError). 2026-06-18 세션에서 cleanup이 audit json 33개(x8~x41)를 남겨 모든 타겟을 막았다. → 슬롯 할당이 grid-layout-audit json 점유도 스캔하도록 수정.
- 타겟별 생성은 **순차로 돌린다.** `run_visual_revision_candidate.py`가 공유 `visual-explorations.json`을 read-modify-write하므로 타겟 병렬 실행은 기록을 유실시킨다. 보드 재빌드도 동시 쓰기 레이스를 피해 마지막에 1회만.

이 문서는 현재 세션의 교훈 기록이다. 나중에 파이프라인 자체를 수정할 때 이 내용을 stage 6/7 gate와 `amazon-visual-revision` 프로파일에 반영한다.
